Inventory management for cosmetic laboratory: avoiding shortages and excess costs

Well-managed inventory is the prerequisite for smooth and profitable production. For cosmetic laboratories, the challenges are twofold: avoiding shortages that halt production, and limiting dormant stock that unnecessarily ties up cash. An overview of best practices.

1Specific challenges of cosmetic laboratory inventory

Inventory management in cosmetics has particular constraints compared to other industries. Raw materials have best-before dates (BBD) requiring strict FIFO (first in, first out) management. Some ingredients are sensitive to temperature, light or humidity and require specific storage conditions. Others have long lead times (imported active ingredients, seasonally available plant materials) that require anticipating orders well in advance.

2Setting minimum stock levels per material

The minimum stock level is the threshold below which a reorder alert should be triggered. It is calculated by multiplying the average daily consumption by the supplier lead time, plus a safety stock buffer. For a material with a 3-week supplier lead time and consumption of 2 kg per week, the minimum stock will be 6 kg safety buffer plus consumption during the reorder period. This setting must be done material by material and reviewed regularly.

3FIFO method and BBD management

The FIFO principle (First In, First Out) is a GMP obligation in cosmetics: the oldest batches must be consumed first to avoid using expired materials. In practice, this means clearly identifying each batch in stock with its receipt date and BBD, and ensuring operators always pick from the oldest batch. A digital inventory management system greatly facilitates applying this rule by flagging batches approaching their BBD.

4Reducing dormant stock without creating shortages

Dormant stock is costly: it ties up cash, takes up space and risks expiring. To reduce it, ABC analysis of raw materials is useful: A-materials (high value, high turnover) deserve tight management, while C-materials (low value, low turnover) can be ordered opportunistically. Reducing minimum order quantities by negotiating with suppliers and pooling purchases with other laboratories are also effective levers.
